Posted last Sunday to X under the title “A frontier without an ecosystem is not stable,” the Microsoft chief executive laid out what he called the defining economic threat of the AI era: a small number of frontier models absorbing the accumulated expertise of entire professions and commoditizing it, leaving every company that rented rather than built its own AI capability with nothing to show for the investment. The parallel Nadella drew was deliberate and pointed. The first wave of globalization hollowed out industrial economies by relocating manufacturing to wherever labor was cheapest. Nadella argues AI is preparing to do the same thing to knowledge work, running the expertise of lawyers, accountants, doctors, and analysts through a handful of foundation models and selling it back to the world at marginal cost. His proposed defense is architectural. Companies need to build what he calls human capital and token capital in tandem, creating a learning loop from their own operations that compounds over time and cannot be replicated by any competitor licensing the same base model.
